Tech adoption risk is real — and growing

The numbers are consistent across research: 70–85% of enterprise AI implementations fail to deliver their expected value. Gartner estimates that more than 40% of Agentic AI projects will be cancelled by 2027. And with the EU AI Act introducing compliance obligations from August 2026, the consequences of getting AI adoption wrong now carry regulatory and financial risk as well.

The root cause is rarely the technology. It is the organisational factors: unclear governance, insufficient capability, unmanaged resistance, compliance gaps that surface too late, and misaligned expectations between product teams and business leadership. Change and Adoption Leads see these risks every day. But they are often left to communicate them through slide decks and gut feeling rather than structured, data-driven assessments.

The solution

A structured risk assessment, from classic IT to AI

The Adoption Risk Radar takes a structured self-assessment of 10 to 15 minutes as input and generates a clear, sponsor-ready risk profile across seven dimensions, from Strategic Alignment and Data & Governance to User Resistance & Trust. The assessment is calibrated to three product types: classic IT, digital products with AI features, and initiatives where model output is the deliverable. It is designed for Change and Adoption Leads who need to:

  • Identify where the real adoption barriers are — before they become programme-level problems
  • Communicate risk in a language that sponsors and steering committees understand
  • Prioritise adoption interventions based on evidence, not assumption

The tool is powered by generative AI and grounded in 20+ years of hands-on change and adoption experience across complex, regulated organisations. Beyond the risk profile, the tool delivers ranked recommendations, role-specific guidance for five team roles, and an advisory chat grounded in verified sources, with citations.

Background

From UC Berkeley AI capstone project to working GenAI tool

The Adoption Risk Radar began as my capstone project in the UC Berkeley Executive Education programme “Artificial Intelligence: Business Strategies and Applications” (2026) and is now a working tool. It combines academic rigour with practical consulting experience, built to be immediately useful for practitioners in the field.
